How to evaluate an AI development company in India

Seven tests for any AI development company in India: evals on your data, model and data handling, DPDP readiness, cost per task, and who owns the prompts and code.

To evaluate an AI development company in India, ask it to show measured quality on your own data, explain where your data goes and which model providers see it, show how it meets India's data protection law, quote a cost per processed item, and confirm you own the prompts, evals and code. A demo proves little. These five answers prove a lot.

Key takeaways
  • Insist on a test set built from your real data, with a pass threshold agreed before any code is written.
  • Ask which model providers receive your data, in which regions, and under what retention terms.
  • India's Digital Personal Data Protection Act applies to personal data you process in India, with most obligations phased in from around May 2027.
  • Cost per processed item matters more than a monthly fee, because model usage scales with volume.
  • Prompts, evals, connectors and source code should be assigned to you in writing.
  • Nactore is an AI-native technology and growth company in Mumbai that builds AI automation and agents with evals, scoped to each client and country.

What makes an AI development company different from a regular software company?

An AI system is probabilistic. The same input can produce different outputs, and quality depends on data and prompts as much as on code. A company that builds good AI products therefore needs skills a regular web or app team may not have, including evaluation design, retrieval, prompt and tool design, and cost control.

That changes what you should ask. For ordinary software you test features. For AI you measure output quality across a representative sample, then keep measuring after launch. If you are new to this idea, AI evals before production explains the mechanics.

Which seven tests separate real AI teams from slideware?

TestWhat to askGood answer
Evals on your data"How will we know it works?"A test set from your data, a metric, and a threshold agreed in writing.
Failure handling"What happens when it is wrong?"Confidence checks, human review path, logged failures.
Data path"Where does my data go?"A diagram naming model providers, regions and retention.
Cost per item"What does one run cost at our volume?"A number with assumptions, not "it depends".
Model choice"Why this model?"Comparison on your task, and a plan to switch providers.
Observability"What do you log?"Inputs, outputs, latency and cost, with sensitive fields handled.
Ownership"What do we own at the end?"Prompts, evals, connectors and code, assigned in writing.

A vendor that answers four of these well is better than one that dazzles you with a demo. For more on spotting weak demos, see how to evaluate an AI demo.

What does India's data protection law mean for AI projects?

If your AI system processes personal data in India, the Digital Personal Data Protection Act, 2023 (DPDP Act) and the DPDP Rules, 2025 apply. MeitY notified the Rules on 13 November 2025 and brought them in by phases. Most core obligations, including notice, security safeguards and breach intimation, come into force eighteen months after publication, which puts them around May 2027.

Three points matter for AI buyers.

  • You are usually the data fiduciary. If you decide why and how personal data is processed, you carry the main legal duties, even if a vendor handles the processing. The Act lets you engage a processor only under a valid contract.
  • Security safeguards are already specified. Rule 6 lists minimum safeguards such as encryption or masking, access control, and logs and monitoring to detect and remediate unauthorised access. Ask how the vendor's AI pipeline meets them.
  • Prompts are data. If your prompts include customer names or phone numbers, those flow to the model provider. Ask whether the vendor redacts, pseudonymizes or uses a provider with no training on your inputs.

We cover the Act in detail in the DPDP Act for software projects. This is general information. Confirm your position with qualified counsel.

How do you check for Indian-language and local-context quality?

If your users write in Hindi, Marathi, Tamil or in a mix of English and a local language typed in Latin script, test that early. India has 22 languages listed in the Eighth Schedule of the Constitution, and real messages often mix scripts and slang. A model that performs well on clean English can fail badly on this input.

Build a test set from real messages, not from translations of English samples. Ask the vendor to report scores per language, because an average hides the weak spots. Also test local formats such as rupee amounts written in lakh and crore, Indian address patterns and GSTIN or PAN fields.

What should the commercial model look like?

AI work has two cost streams, engineering effort and model usage. Keep them separate in the contract.

  1. Build scope. A clear scope with a decision gate, so you can stop if the evals do not pass. See how to scope an AI pilot.
  2. Run cost. A forecast of model and infrastructure cost per processed item, with a monthly cap and alerts.
  3. Change handling. Model providers update their models. Agree who re-runs the evals and who pays when behavior shifts.
  4. Exit. Credentials, prompts, evals and documentation handed over on request.

Compare time-and-materials against fixed scope with care. Fixed-scope vs time and materials lays out the trade-offs.

Pro tip

Ask the vendor to run its evals live on five of your real examples during the sales call. Teams that have built evaluation harnesses can do it. Teams that have not will change the subject.

What are the honest trade-offs of hiring an AI team in India?

For foreign buyers, the benefits are strong engineering depth, experience with English-language enterprise work and working hours that overlap with Europe, the Middle East and Asia. For Indian buyers, the benefits are local context, language coverage and the same time zone.

The trade-offs are practical. Talent is in demand, so ask about team continuity. The AI field moves fast, so ask how the team keeps its knowledge current. And some regulated sectors, such as payments, carry data-localization or reporting rules from the Reserve Bank of India, which affect where your AI pipeline can run.

Frequently asked questions

Do I need to host AI models in India?

Not always. The DPDP Act generally permits transfers of personal data outside India except to countries the government restricts by notification. Sector rules, such as the Reserve Bank of India's payment data storage requirements, can be stricter. Check your sector.

How long does it take to know if an AI project will work?

You can usually get a first measured score on a bounded workflow within a few weeks, once data access is in place. Slow access to data is the most common delay.

Should I pick a company that built its own foundation model?

Not necessarily. Most business AI systems use existing models through APIs. What matters is how well the team designs retrieval, tools, guardrails and evals around them.

Can an Indian AI company sign a data processing agreement for my country's law?

Yes, a reputable one can. Ask for terms that match your own regime, whether that is GDPR, UK GDPR or a US state law, alongside Indian obligations.

Evaluate on evidence, not demos

The best AI development company for you is the one that can show measured quality on your data, a clear data path, a cost per item and full ownership at the end. Ask for those four things before you compare prices.
