Why global companies build with India teams in the AI era, and where it goes wrong

Why US, UK, EU and Middle East companies build with India teams now that AI has made execution cheap, what to hand over instead, and where it still goes wrong.

For two decades, global companies built with India teams for one main reason: execution capacity at a lower cost. You kept product and growth thinking at home and sent the code, the sites and the campaigns abroad. AI has changed that trade. When a small, senior team using modern AI tools can produce what used to need a large one, the scarce thing is no longer hands. It is ownership of a result. This guide explains why companies still choose India, what they should hand over now, and where these engagements still fail.

Key takeaways
  • The classic reason to build with India teams was cost and capacity for execution, with strategy and growth kept in-house.
  • AI tools have cut the cost of producing code, content and campaigns, so buying raw capacity matters less than buying an owned outcome.
  • The stronger model today is to hand a partner a growth metric, such as pipeline, activation or AI search visibility, and let one team own engineering, AI and go-to-market to move it.
  • India Standard Time is UTC+5:30 with no daylight saving, so overlap with the US and Europe shifts twice a year.
  • Arbitration with a neutral seat, written IP assignment and payment tied to working software still remove most of the legal and delivery risk.
  • Nactore is a technology and growth company in Mumbai that owns engineering, AI and go-to-market as one partner, measured on the client's growth.

Why did global companies build with India teams in the first place?

The original case rested on four things.

  • Cost. Engineering time cost less, so the same budget bought more of it.
  • Capacity. A team could be assembled faster than a senior hire in San Francisco or London.
  • Coverage. Work moved forward while the home team slept, and the overlap with the Middle East, Singapore and Europe was useful.
  • Depth. India has a very large engineering workforce, much of it experienced with overseas customers and their release practices.

The model assumed the buyer decided what to build and how to grow, and the India team executed.

What changed when AI made execution cheap?

Coding agents, AI-assisted design and model-written first drafts have shrunk the effort behind a feature, a landing page or a campaign variant. A small team that knows these tools well can now ship at a pace that once required many more people. We wrote about what this looks like inside a team in Claude Code for teams.

If execution is cheap everywhere, a lower rate per engineer matters less. What stays scarce is judgment: knowing which feature, page or channel will move the number, and connecting engineering, AI and marketing so nothing dies in a hand-off. We make the full case in delegate growth, not execution.

So the better question for a global company is no longer "where can we buy capacity?" It is "who will own this metric with us, end to end?"

The old deal was "build what we spec." The new one is "move this number, and show us how."

How does the old model compare to the new one?

You still set direction and make the final calls. What disappears is the gap between the people who build and the people who grow.

Where does it still go wrong?

Most failures fall into a few patterns, old and new.

  • Delegating tasks while expecting outcomes. A team paid per ticket will close tickets. If you want a metric moved, write the metric into the engagement.
  • A metric nobody can see. If pipeline or activation is not tracked before work starts, no one can prove progress. Set the baseline in week one.
  • No single owner on your side. Name one person who answers questions within a day and can approve trade-offs.
  • Quality ranges widely. Excellent India teams exist, and so do weak ones. Verify with working software and references, as covered in how to choose a software company in India.
  • Key-person risk. Name the senior people in the contract and require notice before replacing them.
  • Invisible progress. Insist on a working build or a measurable change every week, not a status slide.

The legal points did not change with AI, and they still do most of the protective work.

  1. Governing law and dispute forum. Choose a seat of arbitration in a neutral venue such as Singapore or London. India is a party to the New York Convention, and Part II of the Arbitration and Conciliation Act, 1996 provides for enforcing foreign awards in India.
  2. Court judgments. Under Section 44A of the Code of Civil Procedure, money decrees from superior courts of "reciprocating territories" notified by the Government of India can be executed in India directly. A judgment from a country that is not notified generally needs a fresh suit in India. Ask your counsel whether your country is on the list. Arbitration avoids the problem.
  3. IP assignment. Get a written assignment of all rights, stating worldwide scope and no time limit. Indian copyright law defaults to five years and India-only if you leave those terms out.
  4. Data protection. Match the contract to your regime, such as a processor agreement under GDPR, an IDTA or addendum for the UK, or a business associate agreement for US health data.

This is general information, so have counsel in both countries review the contract.

India Standard Time is UTC+5:30 all year with no daylight saving. The gap is 5 hours 30 minutes to the UK in winter and 4 hours 30 minutes during British Summer Time, 4 hours 30 minutes to Central Europe in winter and 3 hours 30 minutes in summer, and 10 hours 30 minutes to US Eastern in winter and 9 hours 30 minutes in summer. Gulf Standard Time is UTC+4, so India is 1 hour 30 minutes ahead of the UAE all year. Plan a fixed daily overlap and keep the rest written. Our notes on working across time zones cover the routine.

Pro tip

If you negotiate only one clause, make it arbitration with a neutral seat. If you add only one line to the scope, make it the metric the work is meant to move.

When is an India team not the right choice?

An India partner may be a poor fit if the work needs constant live collaboration across a US West Coast day, if a regulation requires staff in your country, or if nobody on your side can own the product and its numbers. Our guide to in-house vs an AI engineering partner walks through that decision.

Frequently asked questions

Is building with India still about saving money?

Cost still matters, but it is no longer the strongest reason. With AI cutting execution effort everywhere, the better reason is a senior team that owns a result across engineering, AI and go-to-market, with working hours that reach several regions.

What metric should I hand to a partner?

Pick one you already track and that the work can plausibly move, such as qualified pipeline, trial activation, conversion on a key page, or how often AI assistants mention your brand for buyer questions. Agree the baseline before any work starts.

Will an India team understand my market?

Often, if they have worked with buyers there. Ask for a reference in your country. Customer insight still has to come from you.

Do I need to set up a company in India?

No. Most foreign buyers contract with an Indian company directly and pay by international bank transfer.

From capacity to ownership

The reason to build with India has moved from cheaper hands to owned outcomes. Hand over a metric, keep the contract tight, and judge the work by the number it moves. That is how Nactore works with global companies: one partner for engineering, AI and go-to-market, measured on your growth.
